Applied AI

The highest and best use of AI in service of whatever you are working toward. Not confined to business. Any goal a human can hold qualifies. The defining question is not what AI can do. It is what a human has decided to use it to accomplish.


What It Is Not

Applied AI is not a chatbot. It is not a robot. It is not automation as an endpoint. It is not doing more of what you are already doing, faster, regardless of whether that work was worth doing in the first place.

Each of those framings is real. None of them is the thing.

What It Is

Applied AI is putting AI to its highest and best use in service of the work a specific human or organization is called to. That framing is general, and it is general on purpose. The highest and best use of AI for a business is one thing. The highest and best use for an artist, a pastor, a city leader, a student, a parent, or a researcher is another. The instrument is the same. The application is specific to the wielder.

The definition that travels across every domain:

Applied AI is the deliberate, human-led deployment of AI so that the person or organization deploying it can deliver value at a scale that was previously impossible, while keeping the irreplaceably human elements of the work intact.

That applies to:

  • A founder building a company that delivers value for humanity at a scale a small team could never reach alone.
  • An artist producing creative work whose worldbuilding, distribution, and operational layers compound around the art rather than eating into the time for the art.
  • A civic leader deploying AI to make city services actually responsive at the block level.
  • A pastor producing better sermons, deeper pastoral care, and more durable community infrastructure than a solo operator could otherwise sustain.
  • A student converting AI literacy into a body of work that opens career paths that barely existed two years ago.
  • A parent automating the parts of family operations that do not require presence, so presence is what their kids actually get.
  • A researcher pushing a field forward at a cadence that was previously gated by funding and headcount.

Every one of these is applied AI done correctly. The commercial frame is one of many. The operative word is applied: not studied, not speculated about, not treated as a vendor subscription. Pointed at a goal and deployed.

Commercial Success Is One Important Application

The most widely-discussed version of applied AI is commercial: using AI so your organization stays, and becomes, commercially viable in an economy that is restructuring in real time. The point of calling out the commercial frame explicitly is not to confine applied AI to it. It is to say: the commercial frame is one of the first places the stakes become unignorable, and the frameworks you build there transfer. A nonprofit that develops real applied AI practice can serve its community at a scale its funders did not think was possible. An artist who develops it can reach audiences that used to require a label. A civic leader who develops it can deliver services that used to require a bureaucracy. Every domain is under the same pressure. Every domain rewards the same discipline.

The Two Schools

There are two schools of thought emerging around AI in organizations of any kind. They are not two points on the same spectrum. They are two fundamentally different philosophies with two fundamentally different outcomes.

Reductive cost-cutting. AI as a mechanism to replace headcount, automate tasks, and reduce expenses, with the savings as the end goal. The operative question: how many people can we replace?

Generative value-creation. AI to amplify human capacity, unlock new capabilities, and deliver impact at a scale that was previously impossible, with the mission as the end goal. The operative question: what can our people become?

Any well-run operation using AI eliminates unnecessary redundancies. That is operational hygiene. The distinction between the two schools is what drives the strategy. Reductive treats headcount reduction as the destination. Generative treats it as a byproduct of building something better.

The reductive approach is already hitting its floor. Klarna replaced 700 employees with AI, watched quality collapse, and had to reverse course. The reductive school treats people as line items. Applied AI treats people as irreplaceable assets to be amplified. The organizations that define the next decade are not the ones that cut the most. They are the ones that create the most value with the humans they have.

The Shape of It In Practice

At the highest level, any operation running on applied AI looks like this: the human at the center sets direction, AI systems handle the operations that can be handed off, and the humans in the system do the work that only humans can do.

  • Four hours of participant feedback synthesis collapses to four minutes.
  • Every document starts at 70% instead of zero.
  • Skills gaps get mapped in real time rather than once a year.
  • Strategic blockers get named, interviewed, and turned into artifacts in 15 minutes instead of 15 hours.

Two discipline principles repeat everywhere.

Think in 80/20. Applied AI amplifies whatever you point it at. The practitioner's discipline is asking, on every problem: what are the twenty percent of moves that unlock eighty percent of the leverage here? Most of what any operator could do with AI is not worth doing. The game is picking the few moves that are. "Highest and best use" is not a slogan; it is a filter applied every day.

Do not scale what is not working. AI accelerates volume. It does not fix a broken strategy. If your programs are not landing, your pitches are not converting, your relationships are not deepening, applied AI makes you do more of what is not working, faster. The Human In Charge

Applied AI puts the human in charge. It is not something that happens to an organization. It is something a human or an organization does, deliberately, with intention, in service of a mission that existed before the tools arrived.

This is load-bearing. The version of AI that does not keep the human in charge is the one optimized by human emulators and the predatory side of the economy. The version that does is the one AAS exists to activate. The tool is the same. The intention determines which version you are running.
